A service business with software margins
How to start an AI agency
An AI agency sells outcomes that AI makes cheap to deliver: automations, support agents, internal copilots, data pipelines. It is a good first business because clients pay quickly and you learn what is worth productising.
It goes wrong when the agency sells 'AI' instead of a specific result with a number attached to it.
The workbook version of this guide
This page explains the thinking. The Launch Workbook makes you do it: seven modules with fields you fill in, saved as you go.
Choose one service and one buyer
New agencies fail by offering everything to everyone. Pick one repeatable engagement for one type of company, and say no to the rest for the first year.
- ·Support agent that deflects a measurable share of tickets
- ·Internal copilot over a company's own documents
- ·Back-office automation that removes a specific recurring task
- ·Data pipeline that turns messy inputs into a report someone reads weekly
Price on value, with a retainer behind it
Hourly billing punishes you for being fast, which is exactly what AI makes you. Price the build against what it saves the client in the first year, then keep a monthly retainer for monitoring, evaluation and improvement. The retainer is what turns an agency from a series of projects into a business.
Find the first five clients by hand
Your first clients come from your own network and from direct outreach with a specific claim, not a capabilities deck. Offer a paid diagnostic rather than a free pilot: it filters people who are serious and gives you the information you need to scope properly.
Deliver like an engineer, not a demo artist
The difference between an agency that renews and one that does not is what happens after launch. Guardrails, escalation paths, an evaluation harness so you can prove a change did not make things worse, logging, and a cost model so the client is never surprised by a bill.
Productise the third repetition
The first time you build something is a project. The second is a pattern. By the third, package it: fixed scope, fixed price, faster delivery. That is how an agency reaches software margins without becoming a software company overnight.
Common questions
Do I need to be a developer to run an AI agency?
Not necessarily, but you need to understand what you are shipping well enough to scope it, price it and tell a client when something will not work. Many strong agency founders come from operations or consulting and build with AI tools themselves.
What should an AI agency charge?
Small automation builds commonly land in the low thousands, larger agent deployments in five figures, with a monthly retainer for monitoring and improvement. Anchor to the cost the client removes, not to your hours.
How is this different from a normal software agency?
Delivery is faster and the maintenance is different: models drift, prompts regress, costs move. The recurring evaluation work is a genuine service, and clients pay for it once they have been burned by a silent regression.
